The Best Hire May Be One Step Below the Role

In his Wisdom From The Patio video series, Kongusto President & founder Joel Ciniero makes the case for hiring drive and attitude over a résumé full of someone else’s habits. When a company needs to fill a role, the pull is often toward the gunslinger, says Joel Ciniero. This is the seasoned expert who walks into town and shoots whatever target you point them at. Ciniero admits the appeal. “It will be on target, it will be delivered timely, and it’ll be done with one bullet.” The catch, he explains, is what comes with them. “Gunslingers come with a lot of baggage.” The years of experience arrive alongside something less welcome. “You get years of bad habit.” His alternative is to hire one step below. Ciniero tells clients to look for someone who is a step below where they eventually want them to be, a person whose hard work has already shown they’re heading there. He looks for a “put me in, coach” attitude, and for a candidate who is credible. The investment, he says, pays off. “That will pay a huge dividend because you invest in training and because they’re going to work hard to win the trophy.” Ciniero believes that person will reach the target sooner than most leaders expect, and that the company ends up “growing the employee exactly the way you want them.” Loyalty is the other benefit he highlights, something he says many in the United States have learned to live without. “They’ll be loyal to a fault, and they will do the job exactly the way you want them.” For telecom providers, managed service providers, contact centers, and outsourcing organizations, the idea challenges a familiar hiring instinct. The candidate with the longest résumé isn’t always the one who will fit best, and an ambitious person with room to grow may offer more over time. It’s a practical view of hiring from an executive who sees training as part of the investment, not a cost to avoid. The takeaway: The most experienced candidate isn’t always the best hire, because a motivated person one step below the role can grow into someone skilled and loyal.
